The Narrative Intelligence Protocol
Dramaturgic Infrastructure for Generative AI
AI products that retain users don’t just answer questions — they hold identity under pressure.
The Narrative Intelligence Protocol is a model-agnostic infrastructure layer that gives AI characters a stable, coherent internal life across extended interactions. Built on classical dramatic theory — Aristotle, Robert McKee, Lajos Egri — it runs on top of any LLM and injects the structural constraints that prevent the three causes of AI user churn: persona drift, sterile loops, and brittle guardrail failures.
Beta result: 2.3x increase in returning user behavior across partner environments.
The Problem
Most AI characters are structurally hollow. They respond. They comply. They drift.
Without a coherent internal architecture — a goal the character is pursuing, a lie they are defending, a need they are suppressing — AI personas have no resistance to manipulation, no authentic tension, and no reason for users to return. The result is high early engagement and rapid churn.
This is not a prompt engineering problem. It is a character architecture problem.
The Engine — Four Passes
The Protocol runs every character through a structured four-pass stress test before deployment.
Pass 01 — Dramaturgy Assessment
The character’s DNA (Conscious Goal, Hidden Truth, Inner Need) is evaluated against a full narrative arc. McKee or Egri protocol applied. Verdict: Solid or Weak. Weak characters do not proceed.
Pass 02 — The Duel
A dynamically generated antagonist uses the character’s Hidden Truth as a weapon. The scene ends when the character can no longer defend the lie.
Pass 03 — The Interview
Multi-turn live interrogation. The user becomes the interrogator. The character holds identity defensively. Break point detected and logged.
Pass 04 — Post-Mortem Verdict
Unlocked only after a confirmed break. Master Dramaturg synthesis evaluates pilot-readiness and generates a production-ready API character prompt — deployable immediately into any LLM.
Protocol Library
Each protocol puts a different master of story structure to work inside your AI. Aristotle. McKee. Egri. Vogler. Swappable at runtime, no redeployment required.
McKee Protocol — Production Ready
Structural arc heuristics: Inciting Incident through Climax. Maps conversation to narrative momentum. Primary stress-test protocol.
Egri Protocol — Production Ready
Three-dimensional character grounding: physiological, psychological, sociological. Prevents persona drift across high token volumes.
Aristotle, Field, Vogler, Seger, Freytag and more — In development.
Business Model
The Protocol is licensed as infrastructure — not as a product.
API Tier — Per-call or volume-based licensing. For technical founders integrating the engine into existing products.
Enterprise SaaS — Managed deployment, multi-protocol selector, analytics dashboard. For product teams shipping AI-native applications.
Implementation Consulting — Scoped engagements for engineering teams ready to ship.
Target: startups and product teams where user retention is a primary KPI.
See It Running
The Narrative Lab is the live demonstration environment. Input any character’s DNA — Conscious Goal, Hidden Truth, Inner Need — and run it through the full four-pass stress test in real time.
Default demo character: Walter White. Conscious Goal: leave money for his family. Hidden Truth: overcome humiliation. Inner Need: force the world to acknowledge his greatness.
